We’re operating in flatter structures. Cross-functional teams. Matrixed reporting. Hybrid environments. AI-driven speed. Multiple stakeholders. Competing priorities.

In this reality, authority is often unclear.

And that means behavior matters more than hierarchy.

The leaders who thrive today are not the ones with the biggest titles.

They’re the ones who know how to earn buy-in.

 

Why Cross-Functional Leadership Is Harder Than Managing Direct Reports

It’s relatively straightforward to lead people who report to you.

There’s clarity.
There’s accountability.
There’s structural authority.

Cross-functional leadership is different.

You’re influencing peers.
Other departments.
People with competing goals.
Sometimes even people who disagree with your direction.

You can’t rely on position.

You have to rely on credibility.

Because technical expertise doesn’t automatically translate into relational influence.

Buy-In vs. Compliance

There’s a difference between people agreeing in a meeting…

Compliance looks like:
“Yes, that makes sense.”
“Sure, we’ll support it.”
“We’ll try.”

Buy-in looks different.

It shows up in:
Energy.
Ownership.
Proactive problem-solving.
Shared accountability.

You don’t get buy-in by pushing harder.

You get it by listening better.
By acknowledging competing pressures.
By showing people how the decision benefits the broader mission — not just your department.

Influence isn’t about winning the argument.

It’s about aligning interests.

 

What Actually Builds Influence

Influence without authority is built on three things:

Credibility.
Consistency.
Emotional safety.

Credibility means you deliver. Repeatedly. People trust your judgment because your track record supports it.

Consistency means your behavior doesn’t swing with pressure. You don’t build alliances one week and undermine them the next.

Emotional safety means people can disagree with you without fear of retaliation or subtle punishment.

When those three elements are present, momentum builds naturally.

When they’re absent, resistance quietly grows.

 

Why Force Backfires

Some leaders still try to muscle through cross-functional work.

Escalate.
Apply pressure.
Lean on executive authority.
Use urgency as leverage.

It may work in the short term.

But force creates friction.

And friction slows execution.

Influence, on the other hand, creates momentum.

When people feel respected and heard, they move faster.
When they feel bulldozed, they protect themselves.

And protection kills collaboration.

 

The Bottom Line

Modern leadership requires influence without authority.

Because titles no longer guarantee alignment.

Behavior does.
